What Does Performance Max Optimize Automatically?

The short answer

Google says Performance Max uses its AI to set bids, spread your budget, pick who sees each ad, mix your images and text into ads, and share the credit for each sale. You still set the budget and choose what counts as a sale. At ZenoX we switch off Google's extra text and image edits, so ads come from the feed.

The Full List of What Google Decides for You

Google's own help page names five things its AI runs inside Performance Max: bidding, budget, audiences, creative and attribution. If you came here from a Google Ads quiz, that is the list.

Bids. Smart Bidding, Google's automatic bidding, sets a new bid in every single auction. It bids on how likely that search or viewer is to buy. You pick the goal, like most sales value, and can add a target return on ad spend. Google picks the number.

Budget. You set one daily budget. Google moves it between Search, YouTube and the rest toward whatever is selling. There is no budget per channel.

Audiences. You can add audience signals, like your past buyers or the searches they make. Those are a starting hint, not a fence. Google shows ads to anyone it thinks will buy, inside or outside your signals.

Creative. Google mixes your headlines, images, videos and products into ads and keeps the mixes that work. Attribution. It uses data-driven attribution, which shares the credit for a sale across the ads a buyer saw before buying, not only the last click.

The Automations That Make Things Up, and Why We Switch Them Off

The five above use what you give Google. A second group goes further and makes new things for your ads. Google's developer docs list them, and most start switched on in a new Performance Max campaign.

Text customization writes new headlines and descriptions from your website. Final URL expansion lets Google send a click to a different page on your site than the one you picked (your Final URL). Image enhancement edits your images. Image extraction builds images from your landing page. Video enhancement edits videos you uploaded for YouTube.

Google recommends leaving text customization on. We switch all of it off on every Performance Max campaign we run. The reason is control. An ecom store wins on the product, its price and its photo. With Final URL expansion on, a click on a dog bed ad can land on your homepage. With text customization on, Google writes copy you never read. So our campaigns run with every automation unticked and an empty asset group. That is the box where you would upload headlines, images and videos. With it empty, the ads are built from the Merchant Center feed, your product list inside Google. And every click lands on the page you picked.

One gap stays open. Video enhancement only edits videos you uploaded. The videos Google makes for you are a different thing. Google says that with no video in the asset group, it may make one. In a campaign with a Merchant Center feed, it can build that video from your feed text and images. Google's help page names no off switch for this. So check the channel performance report once a week. It shows spend and sales for each place your ads ran. Video spend that brings sales is fine. Video spend with no sales means you upload your own video or move those products to a Standard Shopping campaign.

What Performance Max Leaves to You

Performance Max chases the goal you give it. It does not check whether that goal is right.

The budget and the goal are yours. You set how much it may spend a day. You choose which actions count as a sale, called conversion goals. And you can add a target return or a target cost per sale. Google runs inside those lines. Four more jobs stay yours too.

Tracking. Every bid comes from the sales Google records. If a sale counts twice, Google chases sales that never happened. If PayPal orders go missing, it starves the products that were really selling. Prove that one test order lands as one conversion with the right value before you launch.

The feed. Shopping ads have no keywords. Google matches searches to your titles and product data, so a vague supplier title never enters the searches that buy.

Margin. Google will scale a product that loses money on every sale just as happily as one that makes money. Know your break-even return per product before you scale.

Brand traffic. Left alone, Performance Max takes the cheap clicks on your own store name and its return looks better than it is. We add a brand exclusion, which keeps it off searches for your store name, and let a small brand Search campaign take those searches.

You also keep a few levers to steer it. Search themes hint at the searches you want. Negative keywords block searches you do not want. Listing groups leave products out. And the Final URL expansion switch keeps clicks on the page you picked.

Where to Learn the Setup

We are an agency, so this is how we run our own accounts, not a neutral review. ZenoX runs Google Ads for 300+ stores, and every Performance Max campaign we build has the asset automations switched off.

If you want to build it yourself, the free eCom Lab on Skool has a free course called PMAX for eCom, on setup, optimization and scaling. The community has 1,600+ members and a weekly Google Ads question thread. Once a store spends at least €10K a month on ads, our agency team can run the account for you.

When you're ready, one call.

On the call, we look at your account live. If we can grow it, we will show you how. If we cannot, we will tell you that too, and point you at someone who can.

We work with brands serious about scale. If that is you, let's talk.
