Most Performance Max tutorials skip the part that actually decides whether it works.
They show you how to click through the campaign wizard. They tell you to set a target ROAS, drop in a few images, and hit launch. Then they leave you watching your budget disappear while the campaign "learns."
Here is what they skip: Performance Max bids on your feed and your conversion data. If the feed titles do not match what people search, and if your tracking is missing half your sales, then PMax is optimising against bad information. No campaign setting fixes that.

Step 1: Get the feed and tracking right first
This is the step that decides everything after it.
Performance Max reads two things: your product feed and your conversion data. If those are wrong, every other setting is downstream of a broken foundation.
Before you build a single campaign, check three things. Your Merchant Center products are approved, not disapproved. Your product titles describe what people actually search, not supplier part numbers. And your tracking sends purchase events that match your real store orders.
If Google only sees half your sales, Smart Bidding thinks your conversion rate is half what it really is, and it bids that low. The server-side tracking in the ZenoX Shopify app fixes that in a few clicks.
Step 2: Create the Performance Max campaign
In Google Ads, create a new campaign, pick the Sales goal, and choose Performance Max. Connect your Merchant Center feed.
For your first ecom campaign, keep it simple. Run it feed-only, or with one clean asset group. Do not spin up five campaigns on day one. One campaign gathers conversion data faster than five campaigns splitting the same budget five ways.
Step 3: Set the bid strategy and budget
Set the bidding to Maximize Conversion Value with a target ROAS of 200 to 300 percent to start.
Set the daily budget to at least 50 dollars. This is not a nice-to-have. Smart Bidding needs 30 to 50 conversions to exit the learning phase, and below 50 dollars a day most stores never get enough volume to learn. Set your main market as the location.
Step 4: Build one strong asset group
Your asset group is what PMax shows across YouTube, Display, and Discover. Weak assets cap performance even with a clean feed.
Add:
- 3 to 5 real product images (your own photos, not supplier stock)
- 1 to 2 lifestyle images showing the product in use
- 2 to 3 short headlines and 1 to 2 long headlines
- 1 to 2 descriptions
Real photography beats stock every time. It is the difference between an ad that looks like yours and an ad that looks like a thousand other stores.
Step 5: Use listing groups to control which products run
Do not push your whole catalogue at once.
Use listing-group rules to include only your best-margin, best-selling products in the first campaign. Add a custom label for margin band in your feed (high, mid, low) and target the high band first.
This tells PMax where to spend before it has learned anything on its own. Give it your winners, not your whole store.
Step 6: Add brand exclusions and account-level negatives
Add your brand name as an account-level negative keyword or a brand exclusion.
Here is why. Left alone, Performance Max will happily spend your budget on people already searching for your brand name. Those buyers are yours already, and they are far cheaper to reach through a branded Search campaign where you control the bid.
This one step stops one of the most common sources of wasted PMax spend.
Step 7: Launch and leave it alone for 14 days
Launch the campaign. Set a reminder for 14 days from today. Then do not touch it.
Every change to budget or target during the learning phase resets what Smart Bidding has learned. The algorithm is finding patterns in your buyers: who clicks, who converts, at what time, on what device, for what product. Interrupting that just extends the wait.
Day 3 with zero sales is normal. Do not panic and do not change anything.
Step 8: Read the search-terms report and scale
At day 14, open the Performance Max search-terms insight report.
Look at what queries PMax is bidding on. Are they relevant? Are there whole categories that make no sense for your products? Use that to add exclusions and to spot titles worth rewriting.

Once your ROAS holds for seven straight days with steady volume, raise the daily budget 20 to 30 percent. Do not double it. Smart Bidding adjusts to a new budget over 3 to 5 days, so a gradual increase keeps efficiency while it finds more volume. Hold, check, raise again.
