Demand Gen vs Performance Max: Which Should an Ecom Store Run?

The short answer

At ZenoX, we start with Performance Max and add Demand Gen once a store is ready for it. Ready means PMax is profitable but stops growing with more money, tracking has real purchase history, you have images or videos worth showing, and you can pay for a slow start. Demand Gen runs image and video ads on YouTube, Discover and Gmail.

What Each Campaign Actually Does

Performance Max is one campaign that can use all of Google's ad space. Google's help page lists YouTube, Display, Search, Discover, Gmail and Maps. You give it a goal, like sales at a certain return, and Google decides where each ad shows. Link your Merchant Center feed and it runs Shopping ads too. Those show your product, price and photo to people who just typed what they want to buy. You do not get a switch to turn single channels on or off. You steer it with things like negative keywords and brand exclusions.

Demand Gen shows image and video ads on YouTube (Shorts too), Discover, Gmail, Maps and the Google Display Network. Here you can pick which of those channels your ads run on. It can use your product feed as well, and it can build lookalike audiences from your buyers. Lookalikes are new people who look like the customers you already have.

So both can show your products, and both can run on YouTube. Demand Gen even shows up in YouTube Search. The real difference is reach and control. PMax can go everywhere Google sells ads, Google Search and Shopping included, and Google picks the mix. Demand Gen sticks to visual spots like YouTube, Discover and Gmail, and you choose which ones. That is why it can reach people before they search, while they watch a video or scroll a feed.

Why Performance Max Comes First for an Ecom Store

The sale is easiest to win when someone is already searching for the product. That is where PMax with a feed earns its money, and it is also where you learn fastest whether your product, price and store work.

This is how we build a new account. Month one is two campaigns: a feed-only Performance Max for all products and a brand Search campaign. From month two we add Standard Shopping for tighter control over single products. Demand Gen comes later, once the account passes the checks below.

The reason is simple. Demand Gen talks to people earlier, so they take longer to buy and its own return looks lower. That is normal. But if PMax is not profitable yet, Demand Gen just sends more cold traffic to a store that cannot close the warm traffic it already gets. You spend faster and learn less. Fix the bottom first.

When Demand Gen Is Ready to Earn a Budget

Chris uses four checks before an account gets Demand Gen. PMax and Shopping are profitable and stop growing even when you give them more money. Your tracking pixel has logged real sales for Google to learn from. You have creative worth showing. And you have budget to sit through a slow start.

Creative does not have to mean video on day one. We start Demand Gen feed-only, with the product images and data you already have. That takes creative out of the test. Video gets layered in once the feed-only version works.

Budget is where most stores are not ready. In his video "How I Actually Scale eCom Brands with Demand Gen & YouTube Ads", Chris gives his own testing guidance: about $250 a day as the bare minimum, and ideally $300 to $500 or more. He says $20 to $100 a day does not bring in enough data, and the right number depends on your product and niche. Give it two to four weeks, and aim for 50 or more conversions before you judge it. Google's Demand Gen help page points the same way. For target CPA bidding, it recommends a daily budget of at least 10 times your target cost per sale.

Timing helps too. Chris pushes Demand Gen hardest in Q2 and Q4, when people already want to buy and cold traffic turns into sales faster.

How to Judge Demand Gen Without Killing It Too Early

Never put Demand Gen's return next to your Shopping return and pause the loser. They do different jobs. Demand Gen often touches the buyer first. With last-click reporting, PMax or brand Search gets the final click and all the credit. Google's default for most conversion actions is data-driven attribution, which shares the credit across the ads a buyer interacted with. Check which model your account uses before you compare anything.

Watch it in stages instead. Early on, look at click-through rate and view rate: do people find the ad interesting? Later, look at engaged-view and view-through conversions, which count people who saw or watched the ad and bought afterwards. Then check what that traffic does in your store, in Shopify and GA4: bounce rate, time on site, how far people get.

The final test is the whole account. Is total revenue up? Are you getting more new customers? Bigger brands track MER for this, which is total revenue divided by total ad spend across every channel. If MER holds steady while Demand Gen spends, that is a useful sign. It is not proof, because other channels or a seasonal sale can hold the ratio up too. To prove Demand Gen added sales, you need a controlled comparison. Google's Conversion Lift test does this: it compares people who saw your ads with people who did not.

For bigger brands Chris splits it into two campaigns. One Demand Gen campaign finds new people and is judged on traffic quality, not return. A second campaign, Demand Gen or PMax with assets, goes after warm visitors who did not buy yet. That one has to show a good return.
